Two systems can do the same job for an hour-long tour and leave very different bills at the end of the year. Part of the bill goes to a supplier; another part hides in staff minutes, equipment, incidents and exceptions. Comparing only the device price hides almost everything that matters.

Compare the same service

Define the tour first: people per departure, departures per month, duration, languages, route, accessibility and active months. Then compare three configurations capable of serving that same scenario.

Dedicated hardware. Transmitter, receivers, earphones, chargers, transport, storage and support.

Smartphone or BYOD. Application or service, group onboarding, network, device support, alternatives for people without phones and possible courtesy earphones.

Hybrid. BYOD as the primary route plus a limited pool of receivers or loan phones.

If an option excludes part of the group, it is not yet delivering the same service and its cost is not comparable.

Total cost: the formula that removes “free”

Use twelve months or a complete season:

Total cost = purchase or rental + licences + setup + cleaning + support + transport + storage + replacement + staff time.

Then divide by realistically forecast tours, not an optimistic maximum. Keep assumptions visible: average size, frequency, loss rate, useful life and operating minutes. Do not copy a price from another company or country without a dated quote.

The visitor's phone already exists, but the service is not free: there is development or licensing, support, signage, testing and a plan for exceptions. Hardware is not only its rental charge either: issuing, counting and troubleshooting take time.

Control versus variability

Dedicated hardware provides a known fleet. Staff can charge, configure and test it before opening. That is a clear advantage with audiences without smartphones, school groups, long operating days or settings that need a uniform experience.

BYOD reduces physical inventory but introduces combinations of models, operating systems, batteries, permissions and earphones. The flow must be simple and tested. Apple says the number of devices that can join an iPhone hotspot depends on model and carrier. Google documents up to ten connections for a Pixel hotspot, but that number cannot be applied to every Android phone or prove the capacity of a particular app.

Using phones does not create “unlimited capacity”.

Joining and closing

Time the period from the group's arrival until everyone can listen. With hardware: issuing, fitting, explaining and replacing units. With phones: installing or opening, connecting, permissions, audio selection and helping anyone who gets stuck.

At the end, hardware requires collection and counting. BYOD removes that step but may require help leaving the network or restoring settings. A hybrid retains parts of both operations while reducing exceptions.

Accessibility and privacy

Neither option is accessible by default. Ask about volume, personal earphones, telecoil, hearing aids, implants, transcripts and alternatives for Deaf visitors. W3C requires an equivalent text alternative for prerecorded audio in the WCAG context.

With BYOD, explain which permissions and data the app uses. Do not make visitors provide unnecessary personal data to hear an explanation. With hardware, explain how shared parts are cleaned and offer alternative couplings.

Resilience on the route

Test every option where it will be used. For hardware: interference, useful range, channels and spares. For smartphones: hotspot, guide battery, disconnection, rejoining and varied handsets. For both: what happens when the transmitter fails.

The fallback must be concrete: regroup, reduce the talk to essential instructions, switch equipment or split the group. “Restart and wait” is not a plan for a busy street.

When the numbers may favour each model

Choose dedicated hardware when you need full control, predictable battery life, an audience without phones or multiple simultaneous groups with established support.

Trial BYOD when visitors normally carry a phone and earphones, agree to use them, and reduced issuing and inventory outweigh digital support.

Choose hybrid when you want fewer devices without making a phone a condition of entry. For many organisations, this is the lower-risk transition.
